Make the decision smaller than the sales conversation
A successful trial does not have to mean an immediate rollout to every property. Define the next scope: one desk, one shift or one approved workflow. The decision should say what has been demonstrated and what has not. Avoid treating a feature list, a vendor presentation or an enthusiastic first impression as equivalent to your own tested operating process.

Collect evidence by workflow
Bring together label capture, search and storage, pickup status and role-access results. For each, retain the test case identifier and the observed outcome. A screenshot without the expected result is incomplete evidence. Use fictional data and a short summary rather than accumulating every screen recording. Someone who did not attend the trial should be able to understand why a case passed or remained unresolved.

Classify the remaining gaps
Separate a blocker to the proposed next step from an improvement that can wait and a question that has not been answered. Assign an owner and retest condition to each unresolved item. Do not quietly convert “not tested” into “passed.” If notifications were outside the trial, say so. A newly funded messaging account, for example, is not proof that a recipient received the intended notification from the application.

Agree on the fallback before expansion
If staff cannot complete a supported task, they need to know where to record the exception and who can decide the next action. The fallback should preserve the physical item’s identity and current custodian. Review how trial records will be separated from live records before opening the next stage. Do not bulk import personal data or alter account permissions simply because a meeting has reached its end.

Use a short decision record
Write the proposed scope, evidence reviewed, unresolved limitations, responsible manager and review date. Record approve, hold or approve a narrower scope, with a plain explanation. These are local management choices, not a regulatory certificate. Where AI label capture is involved, NIST’s voluntary evaluation framework reinforces the importance of considering the use context rather than relying on a universal accuracy claim.
Check the next ordinary shift
After an approved limited rollout, review an ordinary operational sample through authorized records. Ask whether staff can perform the same tasks under real desk conditions and whether any new exception needs attention. Do not promise savings or calculate return on investment from invented assumptions. If the result differs from the trial, narrow the scope and investigate. A documented hold can be a useful outcome when it prevents an unclear process from expanding.
